経験記述の書き方が分からない…。
現場でどのように工程管理をしたか覚えていますか？
現場もうろ覚えだし、どんな文章にしたらいいのか…。
わかりました！
私が作成した例文を参考に思い出してみましょう！
経験記述は4つの分野に分かれています。
- 【安全管理】
- 【工程管理】
- 【品質管理】
- 【環境対策等】
実際の試験では上記の4つの分野の内2つ出題されどちらか1つ選択し解答します。
今回紹介するのは【工程管理】です！
工程管理とは？
まずそもそも工程管理とはどのようなことを指すのか？について解説します。
建設業における工程管理とは施工管理の1つです。
施工管理とは、【安全管理】・【工程管理】・【品質管理】・【原価管理】があります。
その中の1つが【工程管理】ということです。
工程管理とは「現場工期内」に工事を完成させるため、各作業の進捗状況等を把握しその作業に要する日数や人数等を調整し、安全に工事を完成する事を目的とした管理の事です。
現場においては工程が疎かになると「安全・品質・原価」全てにおいてに影響が出ることになります。
工程が甘く通常なら５日間掛かるであろう作業を３日間だけの作業でやろうとすると作業員は慌てて作業をするようになりますよね？
そうすると作業時の事故や電動工具による怪我等が起こる確率が上がります。
作業員のモチベーションも落ち、さらなる危険も考えられます。
品質においても急いで作業すれば丁寧な作業は難しくなり、普段ならやっていた工程もやらなくなってしまったりと品質の低下につながるでしょう。
また原価にも影響が出ます。
工事を工程ないに終わらそうとすれば残業をしたり、作業員を増員させたりと余計な費用が掛かってきます。
無理な工程を組むとあらゆる所にしわ寄せが来るので工程管理とは事実上、最も重要な管理項目とも言えるでしょう。
工程を管理する方法とは？
工程を管理するやり方は、工程表を作成することが一般的です。
工程表を作成するにあたって以下のような手順で現場を進めていきましょう！
計画（Plan）→実施（Do）→検討（Check）→処置（Action）
▪️計画
全体工程表と部分工程表を作成する。
最初の計画が重要なので作業人数や資材等の納期に関わる物の計画は入念に行います。
▪️実施
工程表に伴い、円滑に現場が回るよう指示監督を行います。
▪️検討
工程の進捗状況を把握し、計画工程と実際の現場進捗状況を比較し今後の作業において検討します。
▪️処置
計画工程表に対してズレが生じている場合は作業改善を行い必要に応じ工程表の見直しを行います。
（Ｐ）、（Ｄ）、（Ｃ）、（Ａ）の繰り返し作業で現場を進めていきます。
土木工事での工程管理とは？
では実際に現場ではどのような工程管理が考えられるのか？
経験記述では次のようなことについて考えてみて下さい。
- 何らかの影響で工期を短縮せざるを得ない状況をいかにして工期を短縮したか？
- 現場状況によってどのような作業順序にし、工程調整を行ったか？
このような現場状況での工程管理を紹介します。
何らかの影響で工期を短縮せざるを得ない状況をいかにして工期を短縮したか？
現場では常に何が起こるか分かりません。
「現場は常に生きてるんだ！」っと先輩、上司からよく言われたものです。
私の場合は水道管やガス管の埋設工事をメインとしている工事なので自分が経験した分野で紹介します。
配管ラインを掘削していると下記のような影響が考えられます。
・当初予定していなかったコンクリートが埋設されており解体しながらの施工となったため工事が遅れた。
・発注者側より早急にガスを使用したいとの要望があったため、掘削作業の工程を短縮することになった。
・天候不順が続き降雨によって作業ができない日々が続いたため工事が遅れた。
・図面には記載していない不明管の埋設によって工事がストップしてしまい工事に影響が出た。
このような事態が起こった時はいかにして工期を短縮したか。自分なりに最善を尽くした内容を考えてみましょう。
例えば、
・当初の作業班が1班4人であったが、作業員を4人増員し、2班8人とし、機械掘削オペレーターを各班1人配置し2分割して同時施工とする班編制とした。
・細部工程表を作成して作業の流れを作業員に周知し、作業の効率を図った。
・作業手順書を作成して各作業員1人1人に配布し、作業に対するロスを軽減させた。
・事前に埋設物管理者と打ち合わせを行い配管の占用位置の確認を行った。
ここではあくまで現場においての工程管理なので書類作成や、事務処理に関しての工程では無いので注意しましょう。
現場状況によってどのような作業順序にし、工程調整を行ったか？
現場には様々な状況が考えられます。
例えば、
・現場周辺に、商業施設が多く工事規制の関係上1日の作業が拘束され作業の進捗が遅れた。
・商店街に面した道路掘削工事であり、車両及び歩行者の出入りを考慮しながらの作業となったため工事の進捗が遅れた。
・現場周辺には飲食店が多く水道の接続時のよる断水工事が発生するため、各飲食店との断水日による工程調整が必要となった。
このような現場状況には以下のような改善策が考えられます。
例えば、
現場着工前に、商業施設との作業工程の打合せを行い、工事規制の緩和を交渉した。
商店街の出入り口付近の掘削の際は車両１台分の出入りスペースを確保し、また必要に応じて鉄板等により通行可能にした。
各飲食店と断水日の打ち合わせを行い断水日に合わせた作業工程表を作成し配布した。
又、工程表に伴い工程調整を行った。
自分が経験した現場と照らし合わせてみる
実際に自分が経験した現場を思い出してみましょう。
「段取り良くやっているから工期に追われたことなんてない！」なんて人もいるとは思いますがそんな時はどんな事を工夫したから効率よく現場が進んだかを考えてみましょう。
早く終わった現場にこそヒントがあるかもしれないので思い出してみるといいです。
現場に慣れてくると無意識に先読みして段取りしてしまいますが、今一度初心に戻ってみてください。
工期を短縮させるために、「休憩を取らず作業した」や「残業を毎日３時間した」のような作業員の負担になるような記述は避けましょう。
工程管理の例文
▪️上記のことを踏まえた例文▪️
⑴ 特に留意した技術的課題
本工事は、市道〇〇号線に埋設されているダクタイル鋳鉄管Φ100から分岐し、歩道部へ配水管を埋設する工事である。
現場周辺には飲食店が多数ありお店の出入りや水道管接続による断水によって工事進捗の遅延が予想された。
そのため、本工事の作業に遅延が起きないよう各飲食店との打ち合わせを行い工程調整が課題となった。
⑵ 技術的課題を解決するために検討した項目と検討理由及び検討内容
本工事が円滑に進むよう以下のような検討を行った。
①作業の遅れが起きないよう飲食店の出入りができるよう検討した。
②各飲食店と断水希望日の打ち合わせを行い作業に支障が起きないよう検討した。
③本工事の作業の遅れが予想されたので、当初の作業班が1班4人であったが、作業員を4人増員し、2班8人とし、機械掘削オペレーターを各班1人配置し2分割して同時施工とする班編成とした。
⑶ 上記検討の結果、現場で実施した対応処置とその評価
検討の結果、現場では以下のことを実施した。
①飲食店の出入り口付近の掘削の際は車両１台分の出入りスペースを確保し、また必要に応じて鉄板等により通行可能にした。
②各飲食店と打ち合わせをした結果、希望の断水日・時間が分かった。
希望の断水日・時間をもとに作業工程表を作成し作業順序の調整を行った。
③作業員を増員し2分割して同時施工を行った結果、工程の確保が出来た。
評価としては、作業人員を増員し各飲食店との綿密な打ち合わせをしたことで作業効率を向上させ無事工期内に完成出来たことである。

工程管理と言っても最初はなかなか浮かんできませんよね？
私も最初はそうでした。
過去の経験した現場でなにか不具合やトラブルがあった事を思い出してみるとそれが課題となります。
トラブルがあれば当然作業に遅れがでます。そんな時どう対処しましたか？
自分の判断ではなく上司の判断でも大丈夫です。
